I've been on both sides of the technical interview process for over 15 years now. I've conducted live coding tests, sat through them as a candidate, and hired plenty of developers. Here's what I've learned: live coding tests often fail to identify strong candidates - and they're costing you talent.

It's Nothing Like Real Work

When was the last time you wrote production code while someone watched over your shoulder, asking questions every few minutes? When did you last have to solve a problem without access to Google, Stack Overflow, or your own previous work?

Real development work looks nothing like a live coding test. You read documentation. You search for solutions to similar problems. You step away to think. You refactor. You test things. Sometimes you even sleep on a problem and come back to it fresh.

Live coding removes all of that. It tests whether someone can perform under artificial pressure, not whether they can actually build good software.

When Good Developers Look Bad

I've interviewed candidates with impressive CVs and solid portfolios. You look at their GitHub and see well-architected projects. You read through their code and it's clean, maintainable, thoughtful. Then you put them in a live coding session and they completely fall apart.

They panic. They forget basic syntax. They second-guess every decision. Their code becomes a mess because they're rushing and stressed. You end up passing on someone who's clearly capable because the interview process created an artificial situation.

I've also seen the opposite - exceptionally skilled developers who've built and scaled production systems serving millions of users completely bomb interviews because they couldn't remember how to implement a quicksort off the top of their head.

Here's the thing: these developers haven't been brushing up on LeetCode problems. They've been building actual production products. They've been optimizing database queries, architecting scalable systems, mentoring junior developers, and shipping features that real users depend on.

When was the last time you needed to write a sorting algorithm from scratch in production? We have libraries for that. We have built-in functions. The entire point of modern development is standing on the shoulders of giants, not reinventing wheels.

Which is actually more important - being able to implement a sorting algorithm from memory, or having spent the last five years building software that works?

How We Got Here

Live coding has become standard in tech hiring, but not necessarily because it works well. It's comfortable and standardized - everyone else does it, so it feels like the safe choice. It's also relatively easy to administer at scale.

But here's what's happened: an entire industry has emerged around interview preparation. Platforms like HackerRank, LeetCode, and Codewars exist primarily to help people practice coding puzzles - not to teach production best practices or modern software development.

This has created a disconnect where "good at interviews" and "good at development" have become different skill sets. The system isn't anyone's fault - companies need efficient ways to filter candidates, and candidates need ways to prepare. But it means we're often optimizing for the wrong thing.

What makes this worse is how the interview process itself has become gamified and disconnected from actual work. I've sat in interviews where hiring managers ask deeply technical questions they've found online or generated with AI, but can't provide clarification when candidates ask for it because they don't fully understand the question themselves. Again, nobody's fault - they're working with the tools and processes they've been given. But it shows how far removed the process has become from assessing real capability.

A Simple Test for Your Process

Here's how to know if your technical assessment is actually useful: look at your current technical assessment, then look at the actual problems your development team is facing right now.

Are you asking candidates to solve FizzBuzz or are your real issues about optimizing slow API endpoints? Are you testing their ability to reverse a linked list or do you actually need someone who can write clear technical specifications? Are you evaluating their knowledge of sorting algorithms or are you struggling with race conditions in your concurrent systems?

Think about what your team spent time on last week. Was it implementing binary trees from scratch? Or was it debugging why the production deployment failed, refactoring legacy code to add a new feature, or figuring out why database queries are taking 3 seconds instead of 30 milliseconds?

The disconnect is usually stark. We test for academic computer science knowledge but hire for practical software engineering skills. Those are related but not the same thing.

Better Approaches: A Spectrum of Options

The solution isn't one-size-fits-all. Here are several approaches that work better than traditional live coding, each with their own tradeoffs:

Option 1: Take-Home Projects

Give candidates a small, realistic project that resembles actual work. This has significant benefits:

It's closer to real work. They have access to their normal tools. They can research. They can think. They can show you how they actually work.

You see actual code quality. Not speed-written code that might work. You see how they structure things. How they name variables. Whether they write tests. How they document their approach.

It's more inclusive. Some people need time to process. Some people get anxious being watched. Some people think differently. Asynchronous assessment works better for diverse thinking styles and accommodates different needs.

It aligns with remote work reality. If you're hiring for a distributed team, asynchronous work is literally the job. Why test for real-time performance?

The downsides:

Time equity issues. This is the biggest problem. Asking for unpaid work disadvantages people with caregiving responsibilities, side jobs, or multiple interviews happening simultaneously. Someone interviewing at five companies could spend 20+ hours on take-homes.

Scale problems. Take-homes don't work well for high-volume hiring or early-stage screening. Reviewing them thoroughly takes significant time.

Completion rates. Many qualified candidates simply won't do them, especially senior folks with options.

How to make take-homes work ethically:

  • Keep it short: 1-2 hours maximum, not 2-4
  • Pay for it: Offer compensation for submitted projects
  • Make it valuable: Ensure candidates can add it to their portfolio regardless of outcome
  • Be transparent: Clearly state time expectations and evaluation criteria upfront
  • Provide options: Let candidates choose between a take-home and other formats

Option 2: Collaborative Pairing Sessions

30-45 minutes working together on a real problem from your codebase (anonymized if needed). This isn't about watching someone code under pressure - it's about seeing how they think, communicate, and collaborate.

Benefits: More realistic, less stressful, shows communication skills, respects time.

Works well for: Mid-level to senior roles where collaboration is key.

Option 3: Portfolio Review + Architecture Discussion

For experienced developers especially, review their existing work and have deep conversations about:

  • Architecture decisions they've made
  • Real problems your company faces
  • How they'd approach specific challenges

Benefits: Leverages work they've already done, highly relevant, great for senior roles.

Limitation: Requires candidates to have public work (disadvantages those in highly regulated industries or with restrictive NDAs).

Option 4: Paid Trial Project

For senior roles or key hires, offer a paid 1-2 day project working with the team. This is expensive but gives both sides real signal.

Benefits: Highest fidelity assessment, trial for both parties.

Drawbacks: Only scales for critical hires, requires significant company investment.

What About Live Coding?

I'm not saying live coding never works. Short, collaborative sessions can be valuable for:

  • Junior roles where you're assessing fundamentals
  • High-volume screening where you need efficiency
  • Roles requiring real-time problem solving

But if you use live coding:

  • Make it collaborative, not interrogative
  • Use realistic problems, not algorithm puzzles
  • Allow access to documentation
  • Keep it short (30 minutes max)
  • Focus on thought process, not perfect solutions

Implementation Guide: Take-Home Projects

Since this is what I've used most successfully, here's how to do it well:

Good Project Examples

For a full-stack role: "Build a simple bookmarking tool. Users should be able to add URLs with titles, tag them, and filter by tag. Use whatever stack you're comfortable with. We're looking at code structure, not feature completeness."

For a backend role: "Create a REST API for a simple blog with posts and comments. Include validation, error handling, and basic tests. Document the endpoints. Don't worry about auth or a database - in-memory is fine."

For a frontend role: "Here's a design mockup [link]. Build the main component. Show how you'd handle loading states, errors, and empty states. Responsive design is important. We care more about code quality than pixel perfection."

For a data role: "Here's a dataset from an e-commerce site [link]. It has some quality issues. Clean it up, analyze purchase patterns, and create a brief report with visualizations showing your findings and methodology."

Setting Expectations

When I assign a take-home, I'm explicit:

  • Time limit: 90 minutes maximum. We're looking for thought process, not perfection.
  • Resources: Use anything you want - docs, Stack Overflow, existing code, AI tools. We do this in real work.
  • Ownership: You keep the code and can add it to your portfolio.
  • Follow-up: We'll schedule a 30-minute discussion about your approach.
  • Compensation: [If offering] We'll pay for submitted projects, whether you advance or not.

The Follow-Up Conversation

This is where you learn if they truly understand their work:

"Walk me through your approach. Why did you structure it this way?" - Shows whether they made deliberate decisions.

"What was the most challenging part?" - Good developers can articulate what was hard and how they overcame it.

"How would you add [related feature]?" - See if they understand their architecture well enough to extend it.

"If you had more time, what would you change?" - Shows self-awareness and understanding of trade-offs.

"What would you need to consider before putting this in production?" - Security, performance, error handling, monitoring - see if they think beyond just making it work.

The conversation should feel collaborative, not interrogative. You're trying to understand how they think, not catch them out.

What About Cheating?

Yes, they might reference existing code or use AI tools. Two responses:

  1. That's literally the job. Modern development is about finding solutions, understanding them, and adapting them to your needs. If someone can find code, understand it well enough to submit it, and explain it convincingly, they're demonstrating actual job skills.
  2. The follow-up conversation reveals everything. Ask them to explain decisions or modify something. If they can't, you'll know immediately.

If your concern is they might have someone else do it entirely, the follow-up conversation catches that too. Someone who didn't write the code can't explain the tradeoffs they made or adapt it on the spot.

My Experience

When I shifted away from pure live coding, my hiring outcomes improved noticeably. I can't give you perfect metrics - I didn't run a controlled experiment - but anecdotally:

  • Better retention: Developers hired through take-homes or portfolio review stayed longer. My best guess is that we were assessing for actual fit, not interview performance.
  • Stronger technical skills: The code quality in the first months was noticeably better. Less "needs mentoring on basics," more "contributing meaningfully from week one."
  • Improved candidate experience: People actually told me they enjoyed the process and felt it was fair, even when they didn't get the role.

Was this solely because of the interview format? Probably not. But it was significant enough that I never went back to algorithm-heavy live coding.

The Bottom Line

This isn't about abandoning technical assessment - it's about making that assessment meaningful. Different approaches work for different situations, but they should all have one thing in common: they should resemble the actual work you're hiring for.

Take-homes with realistic projects, portfolio reviews with deep discussions, or collaborative pairing sessions will give you better signal than watching someone implement a binary search under pressure.

Yes, these approaches require more effort to create and review than standardized coding tests. Yes, they have their own limitations and tradeoffs. But they treat candidates like the professionals they are and give you actual signal about whether someone can do the job.

The best hiring process is one that works for your specific needs, respects candidates' time, and actually predicts job performance. For most technical roles, traditional live coding fails on all three counts.

Consider what you're really testing for, acknowledge the limitations of any approach, and design something that works for both you and the people you're trying to hire.
